A lot of the time the smarter move is a small repair, or a repair paired with a succession plan for the furnace, so you retire it on your own terms rather than in an emergency. The only way to know which is to look at your actual house and your actual situation instead of reaching for the biggest invoice.
Start with your situation, not the furnace
Before we look at the furnace, we look at where you are. Someone getting a home ready to sell has a different right answer than someone planning to stay for twenty years. A surprise expense that landed the same month as the breakdown matters too, because a good decision has to fit the money you actually have this year, not just the math over the next decade.
There is a real difference between the most efficient spend over the long term and the most efficient spend over the next two years. Both are valid ways to decide. Your priorities are what set which one we are solving for, and that part of the conversation belongs in your hands.
Then weigh the age against the cost of the fix
Once we know what you are optimizing for, the repair-or-replace question comes down to two things sitting side by side: how much good life the furnace has left, and how much the fix in front of you costs.
A well cared for furnace of average quality tends to last around fifteen years, and a good one that has been looked after can push closer to twenty. If your furnace still has five or more solid years in it and the repair is a few hundred dollars, that is usually worth repairing. A part like an igniter or a capacitor is often fixed almost as fast as it is diagnosed.
The picture changes as the repair bill climbs and the furnace ages. When a fix starts running into the low thousands on a furnace that is already past its prime, you are paying a large fraction of a new system to keep an old one limping, and that is the point where replacing can be the better value. The one repair that changes everything: a cracked heat exchanger
One repair sits in its own category, and it is the one we take most seriously. The heat exchanger is the part that keeps the fire and its exhaust separate from the air you breathe. After enough years of heating up and cooling down, the metal fatigues and can form small cracks, and a cracked heat exchanger can let carbon monoxide into your home.
This is not a part we can seal up as a temporary fix, because it is a safety item and not a comfort one. As licensed gas fitters we are required to take an unsafe furnace out of service, and keeping the people and pets under your roof safe comes before anything on a quote.
If your furnace is getting up there in years, two useful things you can do today are to start setting a little aside for an eventual replacement so it happens on your schedule rather than the furnace's, and to check that your carbon monoxide detectors have fresh batteries. Neither one commits you to anything. They just keep you comfortable and safe while you plan.
What usually breaks, and what it actually costs
Not every furnace problem is a big one, and it helps to know which camp yours is likely in before you start to worry. The failures we get called out for most are often the small, affordable ones. An igniter that will not light, a worn capacitor, or a tripped safety switch are inexpensive parts, and on most furnaces they are quick to swap, as long as parts for that model are still available.
The repairs that give us pause are the big mechanical ones. Furnace again, a heat pump, or both?
When a furnace really is at the end, the next question is what replaces it, and the real answer is that it depends on your home and what you want from it. For some households a gas furnace is the right call, and we are comfortable saying so. If you have an older, higher-load home with smaller ductwork, moving to a heat pump can mean a bigger unit and duct changes that add cost, and if you simply want that familiar furnace warmth, that comfort is a legitimate thing to buy.
For a lot of normally sized homes built from the eighties onward, a right-sized heat pump can carry the whole heating load and add cooling for the summer, which is worth weighing while you are already making a decision. Sometimes the smartest sequence is to spend first on windows, attic insulation, or air sealing, and then fit a smaller and more affordable heat pump to a home that now needs less heat to begin with.

You are never left without heat

Even in an extreme cold snap a heat pump keeps delivering a large share of your heat, and with a furnace or another backup in the mix, the worst case is a slightly cooler house on the coldest night of the year rather than a frozen one.
